I spent most of my Saturday pressure washing the weeds out of the cracks in my driveway, but the deeper I got, the more I realized the asphalt is basically disintegrated. There are these massive spiderweb cracks stretching across the whole thing, and a few sections near the sidewalk are just crumbling into gravel. It’s pretty clear the whole thing needs to be ripped out down to the sub-base, but the estimates I’m getting from local contractors are making my eyes water. I’m fairly handy and I’ve handled some smaller projects around the house, but a full driveway feels like a massive step up from a garden path. I know I’d need to rent some serious equipment like a plate compactor and maybe a mini-ex to get the old stuff out. My biggest concern is the grading and making sure the water acutally flows away from the house instead of pooling against the garage door. Has anyone here actually pulled this off without it turning into a total disaster? I'm leaning toward concrete becasue I've done a small shed pad before, but I'm worried about the sheer volume of material. I just don't want to start this and realize I've bitten off more than I can chew halfway trough the demo.
Is it actually realistic for one person to DIY a full driveway replacement?

I did the demo and sub-base on my 40-foot driveway last summer, and while I saved some cash, I would never recomend doing the actual pour yourself. Renting a mini-excavator is the easy part and actualy kind of fun, but hauling away the old asphalt is where the hidden costs live. You’ll need a roll-off dumpster or a dump truck, and those disposal fees for debris add up much faster than you’d think. For the grading, you absolutely need to rent a **laser level**. Don't try to eyeball it or use a string level for something that needs to protect your garage. You want at least a 2% slope away from the house. If you mess that up, you're looking at a flooded garage and a slab you'll eventually have to jackhammer out and redo from scratch. A shed pad is one thing becasue you can mix bags or handle a small load, but a full driveway is a different beast. Once that mixer truck arrives, the clock is ticking. Concrete doesn't wait for you to figure out your screeding technique. If you don't have a crew of at least three or four people who know how to work a bull float and edge properly, the finish will look amateur and probaly scale or crack within two winters. If you really want to save money, do the grunt work like the demo and the gravel base prep yourself. Get it all framed up, the rebar tied, and the gravel compacted until it's hard as a rock. Then, hire a professional crew just for the actual pour and finish. You’ll get a finish that doesn't look like a DIY disaster and you won't be physically broken for a month afterwards.
I swapped to pavers for my 50-foot drive so I coud do it in sections without the 'truck pressure' of a concrete pour. One thing that acutally worked for me was using 21A crush-and-run for the base and hitting it with a heavy plate compactor untill it felt like solid rock. If you can't bounce a golf ball off the gravel, it isn't ready. Also, call 811 before you touch that mini-ex. I found my main gas line was only six inches deep under the old asphalt. That woud've been a disaster if I’d just started ripping.
I honestly don't know much about this, but I'm looking at my own cracked mess too. When you guys talk about the rebar, do you just lay it on the ground or does it have to be held up somehow? I'm also curious about the laser level—is that somthing a total newbie can figure out in an afternoon, or do you need a pro to set it up? I'm worried I'd spend more time trying to calibrate the tool than actually digging. Is there a specific type of gravel that's better for a wet climate?
Have you ruled out that your soil stability is the real issue here? If the asphalt is already 'disintegrated' and crumbling, it makes me wonder if your sub-grade is actually shifting or holding too much moisture. Concrete is way less forgiving than asphalt; if the ground moves even a little, that expensive new slab is going to snap.
Before you rip everthing out, have you done a simple perk test or checked if your gutters are dumping right into the base? It would be a shame to spend thousands on materials just to have the same drainage problems ruin a concrete finish.
Quick update—I followed the advice to do the demo and sub-base myself but hired out the actual concrete pour. That warning about 'truck pressure' convinced me I couldn't handle the finishing alone. I rented a mini-ex and a laser level to fix the grading, and the water flows perfectly now. It was exhausting but saved me thousands. Thanks for the help, everyone!
